Why AI alone can't do FP&A
Every "Future of FP&A" deck makes the same promise: AI generates scenarios in minutes. Technically true, practically misleading. Here's the three-layer reality, and why the modelling engine is the part nobody can skip.

Every "Future of FP&A" presentation makes the same claim: "AI generates scenarios in minutes." Technically true. Practically misleading.
An LLM without a modelling engine can generate narrative scenarios: "here are three plausible macroeconomic environments." What it cannot do is produce a fully reconciled P&L, balance sheet, and cashflow under each assumption set, with driver cascades flowing through intercompany eliminations, currency translation, and consolidation logic.
That's not a nuance. That's a chasm.
A board that hears "AI can do scenario planning" will be disappointed when their finance team still needs four weeks to actually model those scenarios.
Three layers that must work together
Here's how I think about it: three layers that must work together.
Layer 1: Reasoning
What LLMs do natively: interpret questions, suggest drivers, write commentary, explain variance. Powerful, but it's the thinking layer, not the doing layer.
Layer 2: Tooling
This is the critical gap. The calculation substrate: a semantic model that knows Revenue minus COGS equals Gross Margin, that intercompany sales eliminate against intercompany COGS, that a change in payment terms cascades through NWC into operating cashflow. Without this, the LLM is an eloquent analyst with no spreadsheet.
Layer 3: Data
The ERP, GL and sub-ledgers. The actuals. The ground truth. Without this, even the best engine models a fantasy.
The practical test
The practical test is simple. Ask an LLM:
"What happens to our free cashflow if revenue drops 10% and we extend payment terms by 15 days?"
Without a connected model
"Cashflow would decrease."
With a semantic engine underneath
The actual number, broken down by entity, with the working-capital impact isolated.
One produces board-ready numbers. The other produces board-ready words about numbers.
Advice, or answers
AI without a financial modelling engine doesn't do FP&A. It does financial conversation.
