Where the Engine Sits

Every company runs on three layers: a transaction layer where data is born, a process layer that runs the business, and an analytical engine on top. The thinking happens in the engine, and where you put it decides whether the company can think at all.

I had a conversation recently with someone who has built several companies, and built them well.

We weren't really talking about software. We were talking about how a company is wired underneath all of it, and where, in all that wiring, the actual thinking happens. He drew it as three layers.

Three layers

Every company, he said, runs on these three, and they are not interchangeable.

Transaction layer

Where data is born or acquired. Documents, records, events: everything that happens, captured the moment it happens.

Process layer

The nervous system. It receives signals, sends signals, and the company moves on them. This is where the business actually runs.

Analytical layer

The engine. It sits on top, turns what happened into what it means, and feeds the conclusions back down into the nervous system.

Where the engine sits

The engine is the smallest of the three, and the easiest to misplace. Its only job is to take the signals rising up from the transactions, make sense of them, and hand conclusions back down so the company can act.

So where you put it matters. Wire the analysis into the same machinery that runs payroll and closes the books, and it stops reasoning. It just processes. The weight of operations slowly crushes the one part of the company whose whole purpose is to step back and think.

A company that knows where its engine sits, and keeps it free of process weight, is a company that can think.
